# YouTube channel diagnosis kit for Claude Code

From my video "How You Can Grow Your YouTube Channel with Claude".

## Before you start

- [ ] YouTube API key from Google Cloud (https://console.cloud.google.com)
- [ ] YouTube OAuth access to your channel
- [ ] Claude Code (Codex also works: ask for subagents instead of a workflow)

## Prompt 1: test the connection

Check the answer. Unlisted and private videos are included, so plan to exclude them.

## Prompt 2: build the analysis and 3D dashboard

I run the main session with Fable 5 on high effort and ask for Opus 4.8 subagents.

Then use a workflow to analyze all of the videos, their data from the moment they were released, detect which ones had a very good conversion rate, which ones had a very good amount of impressions, and categorize the videos in a 3D graph, showing me the ones that were bad because there were not enough impressions, the ones where people did click on the video, and the videos where people stayed. Why a dynamic workflow: each video gets its own dedicated subagent, which improves the quality of the analysis when you have lots of data.

## The three metrics

| Question | Metric | If it is weak |
|---|---|---|
| Do people see my content? | Impressions | Change the topic. AI cannot do much here; it depends on what is trending. |
| Do people click on my content? | Click-through rate (CTR) | Work on the packaging: thumbnail plus title. |
| Do people stay to watch? | Retention | Work on the first thirty seconds, where people drop out. |

## The five dashboard categories

| Category | What it means | What to do |
|---|---|---|
| Winners | Good impressions, clicks and retention | Reproduce the topic (look at the cluster up and to the right of the graph). |
| Clicked, then left | Low retention | Rework the opening of the video. |
| Stayed but few clicked | Low CTR or low impressions | Redo with a different hook, title or thumbnail. |
| Seen, no click, no hold | Shown, but nobody clicked or stayed | Rethink topic and packaging. |
| Invisible | Almost no impressions | Change the topic. |

## After the analysis

- [ ] List the winners worth repeating now.
- [ ] List the videos with good impressions but low CTR, and plan new packaging for each.
- [ ] Skim the written insights to confirm they are relevant; decide from the visual.
- [ ] Try the same method on Instagram, TikTok or LinkedIn.
